For supermarket chains like Kroger, the issue is not if AI will influence shopping but how quickly the transformation will occur. Kroger is testing an AI shopping agent within its mobile app that can compare items, finalize purchases, and adjust recommendations based on unique customer habits.

Kroger’s Chief Digital Officer Yael Cosset emphasizes the pace of these changes, noting that retailers must embrace AI agents rapidly to avoid falling behind. This AI tool can factor in various parameters—including time constraints and meal plans—while leveraging existing customer data, such as price sensitivity and brand preferences. The overarching goal is to ensure that these purchasing decisions remain within the Kroger ecosystem rather than relying on external AI platforms.

A Cautious Approach to Third-Party Tools

Many retailers are approaching partnerships with caution, especially when it comes to selling through tools developed by companies like OpenAI or Microsoft. For instance, Walmart announced a collaboration with OpenAI to enable customers to shop via ChatGPT, a move that illustrates the potential risks for retailers who relinquish control over the customer shopping experience.

Lauren Wiener, a global marketing leader at the Boston Consulting Group, emphasizes that a growing number of retailers are eager to invest in their own capabilities instead of depending solely on third-party solutions for AI integrations.

Diverse Vendor Partnerships to Reduce Risk

Developing and maintaining these AI systems is far from straightforward. As technology evolves rapidly, the solutions that work today may require immediate adjustments in the coming weeks. This reality has prompted retailers to spread their risks across multiple vendors.

Take Lowe’s as an example: the company’s Google-backed shopping agent works behind its proprietary virtual assistant, Mylow. Successfully utilizing this AI tool has led to conversion rates more than doubling, demonstrating the effectiveness of proprietary technology. However, Lowe’s does not place all its bets on one provider. Seemantini Godbole, Lowe’s chief digital and information officer, notes that the pace of technological advancement necessitates collaboration with various vendors—including OpenAI—to enhance resilience.

Kroger adopts a similar strategy, partnering with Google along with other companies like Instacart to bolster their AI agent framework. Cosset underlines that AI agents are not just important but have become a priority in the organization’s broader digital strategy.

Testing AI Solutions Without Overcommitment

Some retailers, however, grapple with determining the extent of their commitment to AI. For instance, Papa John’s does not create proprietary AI models or agents but instead experiments with Google’s food-ordering AI. This assistant estimates group pizza orders based on uploaded customer photos, streamlining the ordering process.

Kevin Vasconi, Papa John’s chief digital and technology officer, emphasizes that while he doesn’t want to dive into creating AI solutions from scratch, he seeks to understand how to effectively integrate these tools into existing frameworks.

This perspective highlights a pragmatic understanding of AI’s role in retail today. While agent-based shopping garners attention, it is not yet the predominant method for purchasing everyday essentials. Vasconi notes that traditional phone orders for pizza remain a staple, indicating a blended approach is still relevant.

Focusing on Application Over Ownership

Analysts view Google’s tools as valuable resources for retailers who wish to experiment without building systems from the ground up. Ed Anderson, a tech analyst at Gartner, states that the focus should not solely be on the technology but rather on effectively applying it to meet consumer needs. This is where the real challenge lies for many retailers—simply testing systems and understanding how much control they are willing to relinquish as shopping moves toward increased automation.

For now, large retailers like Kroger, Lowe’s, and Papa John’s focus on trial and evaluation. While detailed outcomes from these tests remain undisclosed, it is clear that many are striving to navigate this uncharted territory carefully, balancing control and customer engagement as they adapt to the ever-evolving shopping landscape.
